When AI Assumes Context

When context is missing, models fill the gap with the most plausible inference — then deliver it with the same confidence as a verified fact. The output sounds authoritative because the model doesn’t know what it doesn’t know.

You ask the model a question.
It answers confidently.
The answer sounds right.
You act on it.

Three days later you discover the answer was based on an assumption the model never stated — an assumption that was wrong for your specific situation.

The model doesn’t know what it doesn’t know.

AI models do not flag uncertainty the way a cautious colleague would. A cautious colleague says: “I’m not sure about this part — you should check.” A model says: here is the answer — fully formed, grammatically confident, plausibly structured.

When context is missing, the model fills the gap with the most statistically plausible inference. It does not tell you it did this. The output looks the same whether it was based on complete information or a confident guess.

This is not a bug. It is how language models work. They are trained to produce coherent, plausible text. Incoherence — “I don’t know, this could go several ways” — is what they are optimized against. So they resolve ambiguity. Silently.

The model makes an inference about your situation — your industry, your role, your constraints, your legal jurisdiction — and builds its entire answer on that inference. It never states the assumption. You never notice it. The output is coherent, specific, and wrong in ways that only become visible when you act on it in a real context. The risk is proportional to how specific the situation is and how general the model’s training was.

Four silent assumptions. The answer was technically correct for a situation that wasn’t yours.

Context is the control layer. Without it, the model improvises.

The fix is not to distrust AI outputs. It is to develop a specific discipline before every significant request: explicitly provide the context the model does not have.

What is your role in relation to this task? What is at stake? What constraints exist that the model could not infer? What would the model plausibly assume that is wrong in your specific situation?

The gap between a mediocre AI output and a trustworthy one is almost always a context gap. The model is doing exactly what it was asked to do — with incomplete information. The person who provides complete information gets a qualitatively different result.

Without context
“What are the notice requirements for terminating an employee?”

The model answers for the most common case. If your case is different, the answer is wrong — and you won’t know it until it matters.
With context
“I’m an HR director in Ontario, Canada. We have a unionized workforce. The employee is a senior manager with 12 years of service and an individual employment agreement. What are the notice requirements?”

Now the model has no gap to fill. The answer is specific to your situation.

Tell the model what it doesn’t know before you ask anything.

The R.I.S.E. Framework from Academy Level 1 is the structured version of this discipline: before every significant request, state your Role, provide complete Input and Context, specify the Steps you want the model to follow, and define your Expectation of a good output.

The context component is the most commonly skipped and the most consequential. The specific things to provide: your role and industry, the jurisdiction or regulatory context if relevant, the specific constraints that apply to your situation, and — critically — any assumption the model might make that would be wrong.

The last one is the most powerful. Telling the model what not to assume forces it to either ask for clarification or apply your context rather than its inference.

Three context moves that close the gap

State your role and situation explicitly. Don’t assume the model knows your industry, jurisdiction, organizational context, or role. State it every time for any request where it matters.

Name the wrong assumption preemptively. “Do not assume US law applies here.” “This is not a standard employment arrangement.” Naming the likely wrong assumption prevents it from being made silently.

Ask the model what it assumed. After any significant output, ask: “What assumptions did you make about my situation in generating this answer?” The answer is often surprising — and revealing.

Before your next significant AI request, write down three things the model does not know about your specific situation that are actually relevant. Provide them explicitly in the prompt. Compare the output to what you would have gotten without that context. The difference is your context premium.
