Stop Generative Summaries

Generating a summary is not the same as understanding the document. Most people confuse compression with comprehension — and pay for it every time they act on the summary instead of the source.

You paste a long document into ChatGPT.
You ask it to summarize.
It returns something clean, organized, and confident.
You read it, nod, and move on.

You now believe you understand the document.
You don’t.

The summary is not the understanding.

There is a specific behavior pattern spreading across knowledge work right now. Someone has a long document — a report, a contract, a research paper, a thread of emails. They paste it into an AI tool and ask it to summarize. The model returns something clean and coherent. They read the summary, nod, and move on.

The problem: they now understand a model’s compression of the document — filtered through whatever the model decided was important, shaped by whatever biases live in how it was trained. Not the document itself.

This matters most when the document contains nuance, risk, or decisions that depend on specific language. A contract clause. A research caveat. A legal qualifier. These are precisely the things that get smoothed out in a summary — because the model is optimizing for coherence and brevity, not for the specific risks that matter to you.

You read the summary, act on the summary, and never go back to the source. When something goes wrong — a missed clause, a misunderstood caveat, a number taken out of context — you realize the summary was optimized for plausibility, not for the specific risks that were relevant to your situation. The model never knew what mattered to you. You never told it.

This requires telling the model what matters to you — before it speaks.

Models optimize for plausibility. Not for your priorities.

When you ask a model to summarize, you are asking it to decide what matters. But the model has no idea what matters to you. It does not know your risk tolerance, your role, what the document is being used for, or what would keep you up at night.

The result is a summary that sounds authoritative and complete, because it is — from a general-purpose perspective. But general-purpose is not what you need when you are making a specific decision.

The deeper issue: using a summary as a substitute for reading trains you to accept compression as understanding. Over time, this degrades your ability to notice the things that fall outside the frame of a plausible summary.

Ask questions of the document.
Don’t ask the model to decide what’s in it.
Two ways to use AI on a document
Passive mode
“Summarize this document.”

You get what the model thought was important. Fast. Clean. Potentially missing everything that matters for your specific situation.
Active mode
“What does this document say about liability in the case of late delivery? What caveats apply?”

You get answers to what you actually need to know. The model works for your priorities, not its own.

Replace ‘summarize’ with three specific questions.

The fix is not to distrust AI. It is to stop asking it to decide what matters, and start telling it what matters before you ask anything.

Before you paste any significant document into an AI tool, write down three questions you actually need answered — things that are genuinely at stake for you. Provide those questions alongside the document. The model will now work against your priorities, not its own inference about what seems important.

The output will be qualitatively different. Not just more relevant — structurally different. You will find things the summary would have buried. You will surface the clauses, caveats, and exceptions that the compression optimized away.

The three-question method

Write your questions before you read. What three things do you most need to know from this document? Write them down before you paste anything into the model.

Provide context alongside the document. Tell the model your role, what the document is being used for, and what risks or exceptions matter most to you.

Ask for what was left out. After getting your answers, ask explicitly: “What important information in this document did I not ask about that might be relevant?”
This week’s move

Take one document you would normally summarize. Instead of asking the AI to summarize it, write down three things you genuinely need to know — things that are actually at stake for you. Ask the model those specific questions. Compare what you learn to what a summary would have told you. Notice the gap. That gap is your context premium.
